All Wrapped Up

Transforming Christmas Giving Through Integrated Charity Software

Project Overview

All Wrapped Up is a charitable Christmas giving programme supporting families who qualify for Christmas presents and food vouchers.

The programme depends on referrals from Family Liaison Officers (FLOs), schools and social workers, who identify families in need and provide the information required to organise appropriate gifts and collection arrangements.

With more than 50 professionals working remotely and hundreds of families being referred, the programme had become increasingly difficult to administer through its existing manual processes.

Procium's project objective was to move from disconnected, labour-intensive administration towards a coordinated digital platform capable of supporting the complete referral and fulfilment process.

01 — The Challenge

A growing charitable programme constrained by a single spreadsheet and extensive manual administration.

More than 50 remote Family Liaison Officers and social workers used a Google Form to submit referrals for families who could qualify for Christmas presents and food vouchers.

Each referral required detailed information, including:

  • Family details and eligibility information.
  • The number and ages of children requiring presents.
  • Special Educational Needs (SEN) and other considerations affecting the suitability of gifts.
  • A nominated collection appointment.
  • Information needed to coordinate Christmas present and food voucher provision.

Although the Google Form provided a convenient way to collect information, every submission fed into a single central spreadsheet.

That spreadsheet became the operational centre of the entire programme — and its principal bottleneck.

While multiple professionals could submit referrals, the subsequent administration was effectively dependent on one person working through the spreadsheet and coordinating the necessary actions.

For hundreds of referred families, this involved manually preparing and sending SMS messages and emails, checking referral details, managing collection arrangements and maintaining records.

The difficulties extended far beyond communications.

Demand forecasting, present and food voucher stock planning, picking lists, collection slips and attendance recording were all handled through separate manual activities.

The result was a heavily administrative operation that required many hours of repetitive work during one of the busiest periods of the charity's year.

The principal challenges were:

  • Fragmented administration: Referral information was collected digitally, but the subsequent processes remained largely manual.
  • A single operational bottleneck: The central spreadsheet was effectively managed by one person, restricting the ability to distribute work.
  • Time-consuming communications: Hundreds of individual SMS messages and emails had to be generated manually.
  • Difficult demand planning: Children's ages and gift suitability requirements had to be analysed manually to determine the presents needed.
  • Manual stock management: Matching available presents against anticipated demand required additional administrative effort.
  • Labour-intensive fulfilment: Picking lists and collection slips had to be prepared separately.
  • Limited operational visibility: Tracking collections, attendance and outstanding work depended on manual updates.
  • Seasonal pressure: All these activities had to be completed within the narrow timescale leading up to Christmas.

The challenge was not a lack of commitment or effort from volunteers and staff. It was that the programme's administrative processes had outgrown the tools being used to support them.

02 — Our Approach

Understanding the complete process before designing the software.

Rather than simply replacing the Google Form or creating a more sophisticated spreadsheet, the project focused on understanding the entire operational journey.

This meant examining how a family referral moved from initial submission through eligibility information, present requirements, appointment allocation, communications, stock preparation and final collection.

The approach centred on identifying the information required at each stage, the people responsible and the opportunities to remove duplicated effort.

A key design principle was to make information entered once available throughout the process, reducing the need to repeatedly copy, interpret or re-enter the same details.

The intended outcome was a system designed around the charity's real working practices rather than forcing its volunteers and referral partners to adapt to generic commercial software.

03 — The Solution

An integrated digital platform for managing the Christmas giving programme.

The solution brings the programme's key administrative activities together around a central referral record.

Online referrals

A structured portal through which authorised referral professionals can submit family details, children's age information, gift suitability requirements and collection preferences.

Centralised family and referral management

A shared operational record that enables authorised administrators to review referrals, track progress and manage the programme without relying on a single spreadsheet.

Communications

Support for generating family communications from the information already held in the system, reducing repetitive manual preparation.

Demand and stock planning

Using referral information, including children's ages and gift suitability requirements, to support planning for the quantity and types of presents required.

Picking and collection preparation

Bringing together the information needed to prepare presents, produce picking information and support collection arrangements.

Collection and attendance management

Providing a more structured way to record collections and identify outstanding appointments.

Together, these capabilities represent a move from a collection of disconnected administrative tasks towards a coordinated end-to-end process.

04 — The Benefits

More time for people. Less time spent administering spreadsheets.

The principal value of the project is the opportunity to reduce the administrative burden of running a large seasonal giving programme.

Reduced manual administration

Information captured during referral can be reused throughout the programme, reducing repeated data entry and preparation work.

Less dependence on one administrator

A shared application allows responsibilities to be distributed among authorised users rather than concentrating operational knowledge in a single spreadsheet.

More efficient family communications

Structured referral information can support consistent, timely communications without repeatedly preparing individual messages from scratch.

Better demand visibility

Age distributions and gift suitability requirements can be used to inform planning before presents are allocated or prepared.

Improved coordination of collections

Referral details, appointment information and collection records can be managed within a more consistent process.

Greater capacity to serve families

By reducing repetitive administration, the charity can direct more of its limited staff and volunteer time towards supporting families and delivering the Christmas programme.

These are the intended operational benefits of the integrated approach; quantified time savings and efficiency improvements should be reported once measured.

05 — The Wider Lesson

A digital form is not the same as a digital process.

All Wrapped Up illustrates a common challenge across the charity sector.

A Google Form can make collecting information easier, but if every subsequent activity depends on someone manually interpreting a spreadsheet, the organisation has only digitised the first step.

The greater opportunity comes from connecting the complete journey — from initial referral to final delivery — so that information flows naturally between people, activities and decisions.

For charities facing similar challenges, affordable bespoke software can offer a practical alternative to adding more spreadsheets, more manual checks and more administrative work.
